Pickup replacement decisions are getting harder as new-truck prices stay high and older vehicles remain useful. Fleet Management Weekly highlighted a CarBuzz analysis showing how owners are putting more money into aging pickups instead of moving straight into new units.

The figures are a useful signal for fleet operators. Pickup modifications account for about 30% of aftermarket sales, or roughly $15 billion, while the average repair bill has climbed 33% since 2021 to about $838. CarBuzz also cited a 2025 Mobility Global report that put the average U.S. vehicle age at 12.8 years.

Replacement Math Has Changed

For fleets, the issue is not whether old trucks are cheap. It is whether repairing a known unit is cheaper and less disruptive than taking on a new payment, longer lead time, higher insurance cost, and uncertain resale timing. CarBuzz compared the cost of new full-size pickups with common ownership expenses and argued that monthly payment pressure is pushing more buyers toward repair and refurbishment.

That logic shows up inside commercial fleets as well. A pickup that is paid off, assigned to a predictable route, and still meeting safety and uptime requirements can be worth another repair cycle. A truck with repeated downtime, parts delays, or poor fuel economy may cross the line faster even if the replacement sticker price is painful.

What Fleet Managers Should Watch

The danger is letting every unit become a one-off decision. As trucks age, fleets need clearer thresholds for maintenance spend, downtime, inspection findings, fuel performance, driver complaints, and residual value. Without those guardrails, repairs can feel cheaper month to month while total lifecycle cost drifts higher.

The current market makes replacement planning less automatic. It also makes documentation more important. Fleet managers who can separate smart life extension from sunk-cost repair spending will have a cleaner case for keeping some pickups longer and moving others out before reliability turns into a service problem.
